Before talking to candidates, write down:
the use case in one sentence
who the end user is
where the current workflow breaks
whether the system is still a prototype or already live
what “good” means in business terms
That last part matters. “We want an AI assistant” is fluff. “We want to reduce repetitive finance-process questions and cut response time without increasing hallucinations” is useful.

Strong candidates bring up scorecards, test sets, regression checks, and release gates. They do not rely on “it looked good in the demo.”

The best people can explain why a retrieval change, caching layer, tool boundary, or guardrail matters for operations and ROI.
4. They have shipped more than experiments
